Kudos to you for trying new things and failing.
Kudos to you for trying new things and failing. While I am not happy about your situation but I am really happy that someone is on the path to seeking answers.
Make sure that no matter what people say/claim, they have already gone through your situation. If not with all candidates, but with some.
Answering your question directly, what you need to do :
1) You have to look at the situation as something you have missed in the process and that's okay. So there's definitely something which we have done to make the situation better. It's not the problem of people working there, because they are not fired, they are getting their salaries or so-called experience. They are on track as per what they want. 2) Check for the people who are taking most of your energy and time and still are not able to get the results: Fire them.
3) Check for the people who are contributing something, they have past success records like good marks, some self-done projects, or are just hardworking. Not only the parameter but maybe some of the parameters. They need to be trained better.
3) For the people you hope to see improvement, give them measurable goals that they need to achieve which are very realistic and achievable in a given period. Schedule a weekly meeting to see progress and rate them 1 to 10 on the major 5 improvement areas and see if they are improving. If yes, keep them and if not , they need to fired as well.
The above-mentioned paragraphs need not be applied as a bible but to carefully evaluate parameters on your own as well and see what could be improved. but the conclusion remains the same. There will be three categories of people, always in such cases as mentioned above.
What I feel was missing and could be improved:
1) A curated hiring program
2) training program
3) Regular evaluations of performances
Lastly, ever failure is because of a missing skill. Find the skills that are missing , either hire expert or learn yourself.
